During the conversation, it turned out that his team was not playing to win. Rather, they were playing not to lose.<\/p>\n\n\n\n<p>There are two types of metrics: Those that help not to lose. And those that lead to victory.<\/p>\n\n\n\n<p class=\"translation-block\">Most companies measure the first category; these are the Lagging Indicators. Only a few measure the second type, the Winning Indicators. These are called Leading Indicators \u2013 and the companies that measure them are those that play to win. Let's look at the reasons behind this\u2026<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>The reactive and the creative mind<\/strong><\/h2>\n\n\n\n<p class=\"translation-block\">In his book Mastering Leadership, Anderson Adams distinguishes two types of leaders:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Reactive<\/li>\n\n\n\n<li>Creative<\/li>\n<\/ul>\n\n\n\n<p>Let's look at this in context for a better understanding.<\/p>\n\n\n\n<p class=\"translation-block\">Beyond professional life, every leader is first and foremost a person with beliefs, challenges, desires, and problems. It is inevitable that a person's leadership style is linked to their inner operating system (IOS). This operating system can be viewed from the perspective of the five developmental phases in adult life.<\/p>\n\n\n\n<p>1. <strong>Egocentrism<\/strong><\/p>\n\n\n\n<p>In this phase, we are the center of our thoughts and ideas. At every event, we first think of ourselves and how the whole thing affects us. A leader in this phase guides their actions and their team in line with their personal needs. This state is characteristic of adolescents, and most people eventually make the jump to the next phase.<\/p>\n\n\n\n<p>2. <strong>Reactive<\/strong><\/p>\n\n\n\n<p>The next developmental phase is the socialized mind. One has learned to integrate into society with its rules, duties, and opportunities, and acts according to their inner beliefs and values, which were internalized over years of socialization. Responses to external circumstances are mostly in three ways: pleasing, protecting, or controlling.<\/p>\n\n\n\n<p>Most adults operate at this level.<\/p>\n\n\n\n<p>3. <strong>Creative<\/strong><\/p>\n\n\n\n<p>The transition from a reactive to a creative mind is the biggest change an adult can go through. It is a state of mind that allows becoming aware of one's beliefs and values, questioning, and overcoming them.<\/p>\n\n\n\n<p>Only 20% of all adults reach it in their lifetime.<\/p>\n\n\n\n<p>4 &amp; 5. <strong>Integral &amp; Unifying<\/strong><\/p>\n\n\n\n<p>Moreover, there are two further phases, which only very few individuals reach and which I will not delve into in this article.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Reactive Mind<\/strong><\/h2>\n\n\n\n<p>Simply put, the reactive mind operates in a triangle of:<\/p>\n\n\n\n<ol class=\"wp-block-list\" type=\"1\">\n<li><strong>Problem<\/strong>: A problem or challenge arises in the company that requires our intervention. And then our\u2026<\/li>\n\n\n\n<li><strong>Belief system and inner operating system:<\/strong> (of which we are unaware) condition us towards a\u2026<\/li>\n\n\n\n<li><strong>Reaction<\/strong>.<\/li>\n<\/ol>\n\n\n\n<p>If the problem is solved by the reaction and the symptoms are eliminated, we return to the usual modus operandi. As a result, often the same problem reoccurs over time because we only took care of the symptoms, but not the root of the problem.<\/p>\n\n\n\n<p>This can be graphically represented: Pay particular attention to the results over time.<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"886\" height=\"333\" src=\"https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image.png\" alt=\"\" class=\"wp-image-3557\" srcset=\"https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image.png 886w, https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image-480x180.png 480w\" sizes=\"(min-width: 0px) and (max-width: 480px) 480px, (min-width: 481px) 886px, 100vw\" \/><\/figure>\n\n\n\n<p><\/p>\n\n\n\n<p>Here are two examples:<\/p>\n\n\n\n<p><strong>Example 1: Sales<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Problem<\/strong>: Company sales are not as hoped or as planned in the budget<\/li>\n\n\n\n<li><strong style=\"font-size: revert;\">Beliefs<\/strong><span style=\"font-size: revert;\">: If I can't change this, I will lose my job<\/span><\/li>\n\n\n\n<li><strong>Reaction<\/strong>: I make more calls, do more customer visits and presentations, until the necessary sales numbers are reached.<\/li>\n<\/ul>\n\n\n\n<p>Once achieved, I relax, and the cycle begins anew.<\/p>\n\n\n\n<p><strong>Example 2: I am overweight<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Problem<\/strong>: I've put on a few kilos<\/li>\n\n\n\n<li><strong>Belief<\/strong>: Others won't like me this way, I'm unpopular, I don't fit into society<\/li>\n\n\n\n<li><strong>Reaction<\/strong>: I go on a diet and lose X kilos.<\/li>\n<\/ul>\n\n\n\n<p>Once achieved, I relax, and the cycle begins anew.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>The Creative Mind<\/strong><\/h2>\n\n\n\n<p>In contrast to the reactive mind, the starting point for the creative mind is not the problem; its drive looks completely different:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li class=\"translation-block\">I have a goal or a vision that I want to achieve. A vision that\u2026<\/li>\n\n\n\n<li class=\"translation-block\">I like and that ignites passion in me. I am motivated, want to make it happen, and need to\u2026<\/li>\n\n\n\n<li><strong>Take Action<\/strong>!<\/li>\n<\/ol>\n\n\n\n<p>And here too, a picture speaks a thousand words \u2013 this is how the creative mind works. The big difference is the results over time:<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"886\" height=\"334\" src=\"https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image-1.png\" alt=\"\" class=\"wp-image-3558\" srcset=\"https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image-1.png 886w, https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image-1-480x181.png 480w\" sizes=\"(min-width: 0px) and (max-width: 480px) 480px, (min-width: 481px) 886px, 100vw\" \/><\/figure>\n\n\n\n<p>Let's take the examples from above again and see how the creative mind deals with them:<\/p>\n\n\n\n<p><strong>Example 1: Sales<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\" type=\"a\">\n<li><strong>Vision<\/strong>: This year I want to make 250 sales closings.<\/li>\n\n\n\n<li><strong>Passion<\/strong>: This motivates me and ignites passion in me.<\/li>\n\n\n\n<li><strong>Take Action<\/strong>: Based on this vision, I develop an action plan to achieve my goal.<\/li>\n<\/ul>\n\n\n\n<p>The actions validate my vision and the cycle reinforces itself.<\/p>\n\n\n\n<p><strong>Example 2: I am overweight<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Vision<\/strong>: I want to be healthy and in shape.<\/li>\n\n\n\n<li><strong>Passion<\/strong>: This vision motivates me and ignites passion in me.<\/li>\n\n\n\n<li><strong>Take Action<\/strong>: Based on this vision, I develop an action plan to achieve my goal.<\/li>\n<\/ul>\n\n\n\n<p>The actions validate my vision and the cycle reinforces itself.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Lagging Indicators<\/strong><\/h2>\n\n\n\n<p>Kehren wir zur\u00fcck zur Eingangsfrage des Artikels, bei der ich wissen wollte, ob Sie spielen, um nicht zu verlieren, oder um zu gewinnen. Was haben also die Indikatoren mit der Geisteshaltung und mit dem Spiel um den Sieg oder gegen das Verlieren zu tun?<\/p>\n\n\n\n<p>Es gibt zwei Arten von Indikatoren:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Lagging Indicators<\/strong><\/li>\n\n\n\n<li><strong>Leading Indicators<\/strong><\/li>\n<\/ul>\n\n\n\n<p>Alle Unternehmen mit denen ich im Laufe der Jahre zusammen gearbeitet habe machen ein Follow-up von Lagging Indicators. Es handelt sich um Ergebnis-Indikatoren. Indikatoren daf\u00fcr, was erreicht wurde \u2013 und was nicht. Sie werden meist am Monats- oder Quartalsende gemessen, manchmal auch nur einmal pro Jahr. In der Regel handelt es sich um Dinge wie:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Einnahmen<\/li>\n\n\n\n<li>Gewinn<\/li>\n\n\n\n<li>Cashflow<\/li>\n\n\n\n<li>Verkaufszahlen<\/li>\n\n\n\n<li>Kundenzufriedenheit<\/li>\n\n\n\n<li>Mitarbeiterzufriedenheit<\/li>\n\n\n\n<li>Lagerbest\u00e4nde<\/li>\n\n\n\n<li>und so weiter und so fort.<\/li>\n<\/ol>\n\n\n\n<p>Und wenn das Unternehmen am Monatsende nicht die erwarteten oder erhofften Ergebnisse erzielt hat, beginnt ein reaktiver Verstand, frenetisch zu \u00fcberlegen, was zu tun ist, um ein bereits aufgetretenes Problem zu beheben. Man reagiert auf erzielte Ergebnisse und verf\u00e4llt in den Kreislauf des reaktiven Verstandes: Problem, \u00dcberzeugungen, Reaktion.<\/p>\n\n\n\n<p>Ist das Problem dann behoben, kehrt man zur gewohnten Aktivit\u00e4t zur\u00fcck und fr\u00fcher oder sp\u00e4ter beginnt der Kreislauf von Neuem.<\/p>\n\n\n\n<p>Wie oben beschrieben, sieht das Ergebnis so aus:<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"839\" height=\"526\" src=\"https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image-2.png\" alt=\"\" class=\"wp-image-3559\" srcset=\"https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image-2.png 839w, https:\/\/eozurich.ch\/wp-content\/uploads\/2023\/10\/image-2-480x301.png 480w\" sizes=\"(min-width: 0px) and (max-width: 480px) 480px, (min-width: 481px) 839px, 100vw\" \/><\/figure>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Leading Indicators<\/strong><\/h2>\n\n\n\n<p>Werfen wir nun einen Blick auf jene Unternehmen, die zus\u00e4tzlich mit Leading Indicators arbeiten: Hier kommt zuerst die Frage nach dem Ziel oder der Vision. Was m\u00f6chte das Unternehmen, die Abteilung oder die Person erreichen? Ist das einmal definiert, rollt man das Thema von hinten auf und fragt sich: Was muss getan werden, um das gew\u00fcnschte Ergebnis oder die ertr\u00e4umte Vision zu erreichen? Diese Analyse bringt konkrete Aktionen an den Tag, die kontinuierlich und wiederholt durchgef\u00fchrt werden m\u00fcssen, um die k\u00fcnftigen Resultate sicherzustellen.<\/p>\n\n\n\n<p>Einige m\u00f6gliche Beispiele:<\/p>\n\n\n\n<ol class=\"wp-block-list\" type=\"1\">\n<li>Vision: 250 Verkaufsabschl\u00fcsse pro Jahr<br>a. M\u00f6glicher Leading Indicator: mehr als 10 Telefonate pro Woche<\/li>\n\n\n\n<li>Vision: Kundenzufriedenheit &gt; 8,5<br>a. M\u00f6glicher Leading Indicator: &gt; 1 Feedback pro Monat von jedem Kunden einholen<\/li>\n\n\n\n<li>Vision: Cashflow &gt; 500.000<br>a. M\u00f6glicher Leading Indicator: Weniger als 75.000 offene Rechnungen<\/li>\n\n\n\n<li>Vision: 20.000 Website-Besucher<br>a. M\u00f6glicher Leading Indicator: Ver\u00f6ffentlichung von mehr als 3 Artikeln pro Woche<\/li>\n<\/ol>\n\n\n\n<p>Leading Indicators sagen das k\u00fcnftige Resultat \u2013 sprich die Lagging Indicators \u2013 voraus. Doch ist dies einmal gelungen, helfen sie dabei, mit dem gesamten Unternehmen im kreativen statt im reaktiven Modus zu arbeiten.<\/p>\n\n\n\n<p>Und darin liegt der Unterschied zwischen den beiden Spielweisen:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Gegen das Verlieren spielen<\/strong><\/li>\n<\/ul>\n\n\n\n<p>Einmal pro Monat oder Quartal werden die Probleme des Unternehmens mit Hilfe von Lagging Indicators festgestellt und ziehen eine Reaktion nach sich, die unserem inneren Betriebssystem (\u00dcberzeugungen, \u00c4ngsten etc.) unterworfen ist.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Um den Sieg spielen<\/strong><\/li>\n<\/ul>\n\n\n\n<p>Es gibt eine klare Vision, und mit Leidenschaft und Bem\u00fchungen wurden die Leading Indicators erarbeitet, die zum k\u00fcnftigen Erfolg verhelfen und diesen sicherstellen.<\/p>\n\n\n\n<p>Was ist Ihre Spielweise? Und wie w\u00fcrden Sie gerne spielen?
